Account Based Sales Development: How ABSD Actually Runs

ABSD in practice: tiering that changes the work, the multi-threading rule, how it differs from ABM, and the three ways account based programs quietly become spray with extra steps.

Account based sales development means one thing: the account is the unit of work rather than the lead. Everything else follows from that, including the parts teams skip.

ABSD and ABM are not the same job

ABM is marketing's version: campaigns, content, and advertising aimed at named accounts. ABSD is the sales development half, and it decides who gets researched, sequenced, and called.

They share a target list and almost nothing else operationally. A team that buys ABM software and expects ABSD to happen has bought the air cover without the ground work.

Tiering only counts if the work differs

Every ABSD deck has three tiers. Most programs give all three the same sequence and call it account based.

If the tier does not change what a rep does, delete the tier. It is reporting theatre.

The honest question when designing tiers: how many Tier 1 accounts can one rep genuinely run? It is usually between ten and twenty-five in flight, not the sixty a territory plan assumes. Force the number and the tiering becomes real.

Multi-thread from the first touch

The common failure is sequential threading: work the VP, get nothing, then try the director, then the manager. That is single-threading with retries, and it burns the window.

Work three contacts in parallel from the start on Tier 1, with different angles:

  • The owner of the problem, who feels it daily.
  • The owner of the budget, who feels it quarterly.
  • The person who would run the thing, who will be asked and can kill it.

Different message per role, same account narrative. A director forwarding your email to a VP is worth more than your email reaching the VP directly, and it only happens if the director got something worth forwarding.

The account narrative

One paragraph per Tier 1 account, written once, reused across contacts and touches: what changed at this company, why it matters to them, and what you have seen work in that situation.

If you cannot write it, the account is not Tier 1 no matter what the tiering model says. That is the cheapest test in the whole program.

Three ways ABSD becomes spray with extra steps

Tiers that do not change the work. Covered above, and the most common by a distance.

Account lists that never shrink. An account based program with 400 Tier 1 accounts does not have 400 Tier 1 accounts. It has a list nobody was willing to cut. The discipline is removal, and removal needs a defined exit, the same problem as cadence design.

Measuring at the contact level. Reply rate per contact tells you nothing about an account program. Measure accounts engaged, accounts multi-threaded, and accounts that produced a meeting. If the reporting is still per lead, the program is per lead.

What to measure

Four numbers, all at the account level:

  1. Accounts touched against accounts targeted. Coverage.
  2. Accounts with two or more contacts engaged. The multi-threading rate,

and the one most predictive of a meeting on Tier 1.

  1. Meetings held per hundred accounts worked, by tier. If Tier 1 does not

beat Tier 3 substantially, the tiering is not earning its cost.

  1. Time to first engagement from account entry. Slow entry usually means

the research step is a bottleneck, which is a staffing question.

Where this sits

On the maturity model, real ABSD sits at Orchestrated or above. At Manual, tiering exists in a spreadsheet and the work does not differ.
